Session 01 Workbook — DOPE CEOs AI Bootcamp
Tool 05 · The Workbook · Your Summary Doc

Session 01
Workbook.

Fill this out once. It pulls together everything from Session 01 in one place. At the bottom it generates your summary: your #1 lever, your weakest P, your root cause, and your AI verdict. Save it. Print it. Keep it close.

The Spine · Remember This

This isn't about prompts. It isn't about pretty. It's about strategy. AI with no problem to solve is wasted motion. Every prompt leads back to an outcome.

01
Where Am I On The Ladder?

The brain shift — name your rung.

Pick the rung where you actually spend most of your time right now. Not where you want to be. Where you actually are.

Rung 01
Employee
Executing tasks someone else defined
Rung 02
Manager
Coordinating, making sure things ship
Rung 03
Leader
Owns a function. Hits a number.
Rung 04
CEO
Vision, capital allocation, final yes/no
02
What Am I Building Toward?

The vision — tangibility, not manifestation.

Not vibes. Not a vision board. A specific picture of the day. You can't diagnose what's broken until you know what the business is supposed to produce for your life.

Not the revenue number. The DAY. Be specific.

Teaching point: Without this, you're running diagnostics on a car without knowing where you're driving. The diagnostic below tells you what's broken relative to this picture — not in the abstract.
03
Where Is Profit Trapped?

The 8 P's — grade each one.

Every leak in your business lives in one of these 8 places. Grade each one honestly. BROKEN and WATCH open a drill-down — that's where you find the actual root cause, not the symptom.

WORKING = solid, not the priority.   WATCH = holding but needs attention soon.   BROKEN = actively costing you money, time, or capacity.

The drill-down rule: The department is the address. The root cause is the room. For every BROKEN: name what's specifically broken → why is that happening → what's the real root? That third answer is usually the real problem.
04
How Will I Decide What To Build?

Score the move — (Impact × Control) ÷ (Effort + Resistance).

Name the move you're considering. Score it. Get a number. Stop choosing the impressive thing over the obvious thing.

Impact 3
1 · low5 · huge

How much does this move the needle on my weakest P? Higher = better.

Control 3
1 · others5 · all me

How much is in my hands? Higher = more in my control.

Effort 3
1 · easy5 · brutal

How hard / time-expensive? Higher hurts the score.

Resistance 3
1 · clear5 · blocked

Dependencies, unknowns, people in the way. Higher hurts.

Your Score
(3 × 3) ÷ (3 + 3) = 1.50
1.50
The math: Above 4 = strong move. 2–4 = worth considering, compare to alternatives. Under 2 = the math says no, even if it feels exciting.
05
Before You Build

Is this actually an AI problem?

Run your candidate lever through the filter. If you can't pass 4 of 5 — it's not an AI problem yet. It's a strategy problem first.

01 · Can I define the outcome in one sentence?
If NO → stop. Define done first.
02 · Is it repetitive — or does it follow a definable pattern?
If YES → strong candidate.
03 · Does this require lived experience, memory, or relationships AI doesn't have?
If YES → feed AI the context it needs.
04 · Does this require critical thinking, taste, or judgment I haven't encoded?
If YES → AI is your draft partner, not replacement.
05 · What is this replacing — my time, a hire, or something new?
Each answer changes the math.
This isn't anti-AI. It's pro-ROI. Every hour you spend building something that doesn't move a number is an hour you didn't spend on the thing that does.
The Output · What You Walk Out With

Your #1 lever.

One move. One root. One department. This is what you're building the rest of this bootcamp around. Write it as one clear sentence below — then bring this document Thursday.

What To Do With This

01 Confirm your #1 lever. If you're still deciding between two — run the scorecard one more time. Pick one thing.
02 Make sure you can name the root cause, not the symptom. (Symptom = "I don't have enough leads." Root = "I've never tested where my audience already gathers.")
03 Save the doc. Print it. Keep it close while you work. This is the picture of where you are and what you're building toward.
